Our

Expertise

There are many reasons for optimizing processes. Be it that certain key performance indicators (KPIs) need to be improved or that a specific problem – for example in production or the storage of goods – needs to be addressed. We support you in becoming better every day, by increasing quality and reducing costs. In doing so, we tailor our consulting services precisely to your needs. As much or as little as necessary.

Consulting Services

01. Processes

Using various tools and approaches from Lean Management, Six Sigma and Total Productive Maintenance, we increase your efficiency and profitability and reduce costs while increasing output. In the framework of Operational Excellence, we develop a sustainable culture of continuous improvement.

02. Organizational Structure

By simplifying complex organizational structures, we improve communication and cooperation between individual departments and employees so that competencies and skills can be optimized.

03. Systems

If management systems (such as quality, environmental, occupational safety and human resources) are missing or poorly coordinated with each other, the results are unclear responsibilities, contradictory approaches to solutions and a high loss of information. From a systematic bird’s eye view, we analyze your management systems, focus on coordinating systems and developing targeted measures that have a lasting effect.

Consulting Services

We draw from a wide range of suitable tools – tailored to the respective use case. Among others we use:  Value Stream Mapping, Production Wheel, DMAIC, KANBAN, Kamishibai, PDCA, Makigami, Pareto, Swim Lane, SWOT, FMEA, Ishikawa, 5-Why, Kaizen, KVP, VOC, 8D, Poka Yoke (Error Proofing), 5S, Kepner-Tregoe, effort-benefit analysis, scoping, SIPOC, RACI, DoE, SPC, SMED, TPM, OEE, Gemba, Muda-Mura-Muri, TIMWOODS, QFD, force field analysis, bottleneck analysis, Andon.

We offer three consulting packages for specific use cases.

  1. Unlimited Improvement – to address internal problems
  2. Unlimited Synergies – to establish synergy between locations
  3. Unlimited Integration – to master the challenges of acquisitions

Improvement

Unlimited Improvement means uncovering and analyzing internal problems and improvement potential along the value chain (purchasing, provision of raw materials, material and production planning, production of goods, quality inspection, storage of goods, shipping).

The basis is the Six Sigma DMAIC approach (Define, Measure, Analyze, Improve, Control).

a: Analysis of potential & problems (DMA)

Define:

  • Development of problem and target description
  • Illustration of end-to-end process
  • Delimitation/scoping of the problematic process sub-steps
  • Development of project charter to clearly highlight core issues and milestones

Measure:

  • Capturing of current process/situation (Go-to-Gemba)
  • Visualization of current process/situation (SWIM lane representation)
  • Identification of pain points
  • Collection of process data/ key figures to obtain insights into actual efficiency and effectiveness

Analyze:

  • Determine and analyze causes for the identified pain points
  • Evaluate main root causes
  • Prove identified main root causes
  • Present and discuss the results of the potential and problem analysis

b: Strategy & Risk Management (I)

Improve:

  • Identify solutions to root causes
  • Develop and evaluate multiple strategy options
  • Identify and evaluate risks
  • Present the strategy concept with the different options and risks

c: Implementation & Effectiveness (C)

Control:

  • Develop implementation plan with detailed measures (what, who, when, …) for the selected strategy
  • Provide coaching and support during the implementation of the strategy
  • Develop system to track effectiveness of implemented improvement

Synergies

Companies with several production sites and a wide range of products have the profitable opportunity to create synergies between the locations and thus increase their profitability and efficiency.

We focus on the identification of synergy effects and strategies to achieve an optimal product manufacturing distribution according to the strengths (know-how, location key figures, organization, cultural influences) and technical conditions (manufacturing equipment, infrastructure, warehouse structure) of the individual production sites. We develop several synergy strategies for you, identify advantages and disadvantages, conduct feasibility studies and advise you on the selection of a synergy strategy. An implementation plan with detailed measures (what, who, by when, …) is developed for you.

a) Synergy effects analysis

  • Data evaluation, analysis of locations and product range
  • Determination of location strengths
  • Identification and presentation of synergy effects

b) Synergy strategies

  • Development of various synergy strategies
  • Conducting the feasibility study
  • Determining the risks, advantages and disadvantages of the respective synergy effects
  • Advising on the synergy strategy selection

Structures have to be harmonized and integrated efficiently and smoothlyThe goal is to unify both entities by creating an efficient and effective value stream. Our consulting service Unlimited Integration will achieve this. We conduct a target analysis of your company’s processes, analyze the current situation of the purchased/acquired company and develop the best integration strategy for you by means of a gap analysis.

a) Current-Target-Determination

Determination of the processes of the parent company (target determination) and the purchased/acquired subsidiary (current determination)

b) Gap analysis

Current state comparison of parent company and subsidiary and identification of strengths

c) Smoothing/Unifying

Smoothing through the adjustment of the determined target/actual comparison
